The Challenge
A logistics company managing last-mile delivery operations across 11 metropolitan markets faced a technology crisis: its legacy on-premise infrastructure could no longer support peak demand spikes during seasonal surges — routinely running at 95%+ capacity during holiday quarters — while new digital shipper portals and real-time tracking capabilities were impossible to launch on the existing stack. The business needed a cloud foundation capable of handling 10x traffic variance without manual scaling intervention.
Our Approach
Cloudrho designed and delivered a phased cloud ecosystem migration on AWS over 9 months. The architecture centred on an event-driven microservices platform — using Amazon ECS with Fargate for containerized workloads, Amazon SQS and EventBridge for reliable message orchestration between dispatch, tracking, and billing domains, and Aurora Serverless for the core transactional database to eliminate capacity planning overhead.
A strangler-fig migration pattern was used to migrate 14 legacy monolithic modules incrementally without business disruption, with each migrated service immediately demonstrating improved reliability and scale. The real-time parcel tracking capability — built on Amazon Kinesis and a purpose-designed geospatial data service — went live in month six, ahead of the peak season deadline.
Infrastructure-as-Code using Terraform ensured every environment — development, staging, production — was provisioned identically, eliminating the configuration drift that had caused repeated incidents on the legacy platform. A GitOps CI/CD pipeline with automated testing and canary deployments reduced release cycle time from 6 weeks to 3 days.
Business Outcomes
The company handled its highest-ever parcel volume in the first holiday season post-migration without a single capacity-related incident. The new shipper portal attracted three new enterprise logistics contracts within six months of launch, directly attributing $3.2M in incremental annual revenue to the cloud investment.
